CFO services for small business and startups

CFO services means buying senior finance judgement as a service rather than as a salary: the model, cash planning, board reporting and the decisions that need experience. For a small business or an early-stage startup it is usually the right shape. It is also frequently sold before it is needed, so the first question is whether you need it yet.

What you are actually buying

CFO services sit at the top of the finance stack. Underneath them is the transactional layer, accounts payable, reconciliations and payroll, which a bookkeeper or accounting firm handles well and cheaply. Above that is the close and the reporting. CFO services are the judgement layer: what the numbers mean, what to do about them, and what to tell a board or an investor.

Founders often buy from the top down when the value is at the bottom. If your reporting is late and your data is not clean, a CFO service spends its first months fixing the layer underneath it, at CFO rates. Get the transactional and close layers working first, then buy judgement on top of something reliable.

For most seed-stage founders, fractional finance runs $1k to $3k a month for five to ten hours a month, scaling to $5k to $10k a month for five to ten hours a week in a hyper-growth or operationally complex business.[1] On an hourly basis, solo virtual CFOs charge up to around $210 an hour and firms up to around $270.[2]

The comparison that matters is not one provider against another. The cheaper option most seed-stage founders skip

When to move past it

CFO services are a bridge rather than a destination. A fractional arrangement is typically relevant for a finite period, usually eighteen to twenty-four months, and used well it buys that much proper financial visibility before a full-timer is needed.[6] For businesses reaching $20m ARR a full-time CFO becomes effectively mandatory, because these arrangements break down at that scale.[7]

For a genuinely small business that is not chasing that trajectory, the bridge can simply stay in place. The model breaks down under growth, not under size, and plenty of good businesses never need a full-time CFO at all.

Choosing a provider

You are choosing between an individual and a firm. A solo operator gives you one relationship and consistent judgement with limited capacity. A firm gives you depth and cover at a higher rate, with the risk that the person in your business changes. For a small business the solo operator is usually the better fit, because continuity of judgement is worth more than bench strength.

Ask what happens when they are unavailable, what the engagement explicitly does not cover, and what the exit looks like. The good ones answer all three without hesitating.
